Hiring Your First Ops Lead

How I onboarded an operations lead to stabilize delivery without slowing growth.

Hire for judgment, not tasks

The first ops lead must make tradeoffs, not just tick boxes. I test judgment with real scenarios from our last quarter.

Give them a 30-60-90 map

Day 30: document the critical paths. Day 60: remove one recurring bottleneck. Day 90: design the weekly ops review.

Align on the operating rhythm

We run a Monday priorities review and a Thursday risk check. These two meetings keep delivery predictable without drowning in meetings.

Protect their authority

I make it explicit to the team: ops decisions route through the ops lead. If I bypass them, I erode the role before it forms.

Measure with leading indicators

Ticket cycle time, response SLAs, and on-time deliverables. If these improve, the ops hire is working—even before revenue shifts.
